A three-week close isn't an accounting problem — it's an input problem. The books close slowly because the data shows up slowly.
Day 1: cut off and collect
Set a hard AP cutoff. Everything already in your bills pipeline is coded and approved; anything after the cutoff belongs to next month. No shoebox receipts.
Day 2: reconcile and accrue
Bank feeds match themselves when the accounting sync has been posting all month. Accrue the known-but-unbilled subs from committed costs instead of guessing.
Day 3: review and report
Run WIP, review over/under billings with the PMs, and publish. The close gets faster every month the inputs get cleaner.
